How to Increase Cafe Profit: Where the Money Actually Hides

To increase cafe profit, fix the costs and the menu before you chase more customers. Most cafes turning over close to a million dollars are not short of sales. They are short of margin. The money hides in four places: prime cost, the menu, the average spend and the owner's time.

Why doesn't more turnover fix it?

Because more sales through a broken model just loses money faster. If every plate leaves the kitchen at the wrong margin, a busier Saturday means a bigger loss with better music. Fix the margin, then grow.

What is prime cost and why does it matter?

Prime cost is your food cost plus your productive wages. Most owners manage the two separately. The food goes to the chef and the roster goes to the manager, and nobody looks at them together. They are linked. Cut the wage bill and service slows, waste climbs and food cost goes up. Manage them as one number, every week.

How do you fix the menu?

Menu engineering is three jobs, not one. First, a compelling offer: the right food and drinks, at the right level for your venue, at the right price. The right price is where value is realised for both the customer and the business. Second, the written menu as a sales tool, so it steers people to the dishes that make you money. Third, efficient delivery, so the kitchen can produce those dishes fast without burning wages.

Most cafe owners can't tell you what their best-selling dish costs to make. Start there. Cost every item. Then decide what stays, what changes price and what goes.

How do you raise the average spend?

Upsell and downsell, on purpose. Train the team to offer the next thing, every time. A coffee becomes a coffee and a slice. A main becomes a main and a side. Small numbers, every transaction, add up to real money by the end of the year.

Then look at what else the venue can sell: catering, functions, retail and take-home. Same rent, same kitchen, more revenue.

What numbers should a cafe owner watch every week?

Sales, prime cost, average spend and cash. On one page. If you only look at your numbers when the accountant sends the annual accounts, you are reading the obituary, not the diagnosis.

Where do you start?

Find the leak first. Run the free Profit Leak Finder or work through the Twelve Profit Levers. Last financial year, the 47 venues we coach averaged 140% growth in EBIT. They didn't get there by working longer hours. They fixed the model.
